Case Study · 2026

Twenty-two years of word of mouth.
Zero online enrollments.

U.S. Gold Gymnastics & Cheer Academy has trained 8,000+ athletes in Roanoke, Texas for more than two decades. Families found them by talking to each other. Anyone who found them online met a Homestead site last touched around 2010, no HTTPS, and a browser warning that said "Not secure." Every online prospect leaked out of that gap. We rebuilt the front door — and put a database behind it so the owners can finally see the business.

01 · The brief

A great gym. An invisible business.

Nothing was wrong with the gym. Twenty-two years running, 30+ USAG- and USASF-certified coaches, 140+ competition wins, and reviews from families who have been there fourteen and eighteen years. The problem was entirely digital: the website had not been meaningfully updated since 2010 and it was still on Homestead with no HTTPS.

In 2026 that is not a dated website — it is a closed door. Chrome tells a parent the page is Not secure before they read a word. On a phone the layout collapsed. There was no way to request a trial class online. So every prospect who did not already know somebody at the gym simply left. Three things had to be true of the rebuild:

  • Be trustworthy in five seconds. Secure, fast, modern, and unmistakably a real gym with real athletes — shot on their floor, not a stock-photo template.
  • Turn browsing into a trial class. Every program page ends in one action — book the free trial — because that is the single moment a family converts.
  • Give the owners numbers. Twenty-two years of instinct with no instrumentation. The build includes a database and an owner dashboard so decisions come from data, not vibes.
02 · Homepagesecure · fast · one action
U.S. Gold homepage hero — Flip. Fly. Find your greatness.
"Flip. Fly. Find your greatness." — a promise, the enrolling-now signal, and the free-trial button, all above the fold. The phone number and email ride a permanent marquee, because youth-sports parents still call.
03 · Approach

Three rules for the build.

A gym is a trust business with a very short decision window — a parent decides on the phone, in a parking lot, between two other errands. Every component was tested against that reality.

01

Stop the leak

A 2010 Homestead site with no HTTPS greeted every parent with a browser warning. That is where the enrollment funnel ended — before a single word of copy was read.

  • HTTPS, modern stack, sub-2s paint — no more 'Not secure' interstitial
  • Mobile-first rebuild: parents search from the car line, not a desktop
  • One obvious action on every screen: Book a free trial class
02

Give every athlete a lane

Twenty-two years of programs lived in one undifferentiated page. Preschool parents and Level 9 families need completely different answers.

  • Six program tracks — preschool, recreational, competitive, cheer, baseball, college recruits
  • Each track its own page, own copy, own trial CTA, own schema
  • College-recruit spotlight so alumni proof works as recruiting collateral
03

Make the gym measurable

Word-of-mouth built the business but told the owners nothing. Behind the site sits a database and an owner dashboard that turns activity into decisions.

  • Every trial request captured, attributed, and tracked to enrollment
  • Enrollment, capacity, and retention visible by program — not guessed at
  • Owners open one screen and know what to add, keep, or cut
04 · Programs

One gym, six pathways.

A walking-age preschooler and a USAG Level 10 athlete are not the same customer. Each track — preschool, recreational, competitive, cheer, baseball, college recruits — gets its own page, its own language, and its own trial CTA, so a search for "preschool gymnastics near me" lands somewhere that answers it.

05 · Proof

Twenty-two years, said out loud.

The gym's history was its best sales asset and the old site never mentioned it. Now the numbers hit you on the way down the page: 22+ years running, 8,000+ athletes trained, 140+ competition wins, 30+ certified coaches.

06 · Voice

Confidence, not medals.

Parents are not buying podium finishes — they are buying who their kid becomes. So the site leads with "coaching that builds humans" and lets fourteen- and eighteen-year families say the rest in their own words, pulled straight from real Google reviews.

07 · The dashboard

The part nobody sees.

A pretty site would have been half the job. Behind this one is a database that captures every trial request and an owner dashboard that turns 22 years of gut feel into numbers the owners can act on before a season starts, not after it ends.

Trial requests → enrollment

Every free-trial request, where it came from, and whether it converted into a paying athlete.

Active enrollments by program

Preschool, recreational, competitive, cheer, baseball — headcount per track, not one lump number.

Class fill rate & capacity

Which classes are full, which have room, and which time slots are quietly leaving money on the floor.

Retention

Who is staying season over season — the metric that actually decides a gym's revenue.

Lead source attribution

Google, Instagram, referral, walk-in — so spend and effort follow what works.

First decision from the data
Add more classes.

Trial demand and fill rates showed interest outrunning the schedule — so the owners are opening more class times instead of guessing at it.

08 · Mobile

Parents decide in the car line.

The old site was unusable on a phone — pinch, zoom, give up. The rebuild is mobile-first: tap-to-call in the header, the trial CTA never more than a thumb away, and program pages that read as cleanly at 390px as they do on a desktop.

Tap-to-call
Number in the header, always.

09 · Results

From invisible to found.

Early days — the site is new and data is still accumulating. But the direction is unambiguous: a gym that was invisible in search is now showing up hundreds of times a day, and families who have never met anyone at U.S. Gold are requesting trial classes online for the first time in the gym's history.

Site security
Fixed
From a 2010 Homestead build flagged 'Not secure' to HTTPS on a modern, mobile-first stack.
Online trial requests
0 → 10+
Requests now arrive through the site instead of dying at a browser warning — from families with no prior connection to the gym.
Google impressions
0 → 200+/day
From zero impressions in a trailing 7-day window to consistent daily visibility in search.
Owner decisions
More classes
The first read of the dashboard showed demand outpacing capacity — so they're adding classes.
10 · The stack

Built to be kept.

The last site sat untouched for fifteen years because nobody could touch it. This one is on a standard stack with a signed retainer behind it — maintained, measured, and never left to rot again.

Your project

Great business, website stuck in 2010?

If word of mouth built your business and the internet is quietly leaking the rest, that is a fixable problem — and it usually comes with numbers you have never seen before. Fixed price, fixed timeline, direct line to me the entire way.
